MBTI Bite: If You’re Involved In The Hospitality Industry, You Had Better Know How To Work With ESFJ’s

working-with-esfjs One of the 16 Myers-Briggs personality types is ESFJ.  If you are in the hospitality industry, you are probably bumping into ESFJ’s left and right.

For example, I did a workshop with a 100+ person team in the hospitality industry. Despite great diversity in culture, ethnicity, nations, etc. close to 30% were ESFJ’s!

How can you spot an ESFJ?  

ESFJ’s are those who thrive on structure and routine, are very loyal to their managers, and also care very much about people.

They love action-oriented teamwork and are usually among the first to help a colleague in a practical way.

They are also master networkers, and happen to know who is best to bring in for a project.

ESFJ’s are tremendous hosts/hostesses. They are the social event organizers.  This skill translates especially well in management, since ESFJ’s work to make sure everyone is involved and unified. They will work quickly to resolve team conflict so that the project gets done on time.

But the key trait to remember about ESFJ’s is that they are perfectionists at heart.  ESFJ’s love to do quality work.

They can sometimes get too caught up in what, to many others, would be small details.

If you are working with an ESFJ, here are three tips to help the two of you work better together:

1. Make sure that everyone’s role on the team is clear.

 

ESFJ’s thrive on structure and clarity.  They want to know who is responsible for what. They especially want to know what they are going to be held accountable for.

Since they are master team players, they rely on this clarity in order to play a role in unifying and supporting the team.

Once there is structure and clarity, watch the ESFJ handle their responsibilities with excellence.

If there is little structure or if roles are not clear, do not be surprised if they become confused, and stress becomes visible.  They may also become somewhat paralyzed, not sure how to proceed.

Then comes fear of failure in most ESFJ’s. ESFJ’s hate looking bad in front of others, so this fear of failure will need to be dealt with quickly.

Many ESFJ’s have learned to help their more “go-with-the-flow” managers develop structure and clarity.

So if you are a manager who struggles to put together clear roles and structure, solicit the help of your ESFJ direct reports.  They are probably dying to help you.

ESFJ’s are extremely practical, but often this strength does not become apparent until their role is defined.  Therefore, do not overlook this step when working with them.

2. When giving feedback, be sure to point out what was quality work, and then talk about how they can take it to the next level.

 

ESFJ’s care very much how people see them.  Many can struggle with perfectionism.

Most feel embarrassed if they made a mistake that was noticed by the team.

They really want to produce quality work.  They work hard to achieve it, so it is especially disappointing to them when they make a mistake, much less fail at something.

When giving ESFJ’s feedback, be sure to acknowledge publicly what is quality about their work.  Stress how much you value them, but not in a way that seems like flattery.  Be sincere.  Look for the quality and praise it.

When it is time to talk about going to the next level, be sure to do that in private.  If they perceive they are being criticized, the privacy will help you to help them process their emotions around it without causing them undue embarrassment.

Ultimately, they are going to love seeing a way that they can take it up a notch, because they really want their work to be excellent.

3. Be careful about challenging their authority--you might get your head bitten off.

 

Since ESFJ’s give so much respect to those in authority, and they work hard to get everyone on their team involved and unified, they find it highly offensive when their authority is challenged.  Do not be surprised if you see a strong outburst of emotions.

In general, ESFJ’s hate conflict, but if you happen to bait them, they will escalate the conflict.

If you believe something is off, pull them aside and ask them. Ask if they are up for discussing whatever it is. Once again, be sure to share how you value them as a colleague/boss.  And once again, be sincere.  Don’t try to schmooze with them.

Once the matter is out in the open, identify what is quality and strong about the work they did, and ask if what you see would help make things to be even stronger.

When working with ESFJ’s, as with any personality type, play to their strengths.

If you are someone who loves to innovate and come up with unconventional means of doing things, remember to mention frequently how the innovation will enhance your team’s influence on the larger group.

MBTI Bite: Must-Have Tips For Working With The Dominant Personality Type In the Corporate World

mbti-bite-estjESTJ’s dominate middle management and above, for lots of reasons. This personality type loves work. They are dedicated, tough, and they delight in making order out of chaos. They know how to delegate and how to do it fairly. They are direct and honest. These are all traits that senior leadership values. Even without knowing anything about personality types, it’s not hard to spot patterns in who gets promoted, and to notice that it often happens to the ESTJ’s. They are naturally-bent leaders, and it shows in the hiring and promoting process. However, there are 15 other equal personality types in the workplace. They too have gifts and talents that are extremely valuable to the corporate world.

We are entering an era in which a flexible management style is imperative for drawing out the best our teams have to offer. A flexible management style results when a leader learns the personality type of each person he/she leads, draws out their particular gifts, and utilizes those gifts to produce superior results for the team.

We have learned that if we allow one personality type to dominate, blind spots are created through the lack of diversity on our teams. This leads to a sharper and often more diverse competitor taking market share.

We can’t afford that any more.

So we are seeing other personality types ascend to the top of the corporate ladder. However, I think we will always have more ESTJ’s in leadership because their natural gifts are so crucially beneficial.

Here are some tips on how to work with the ESTJ's on your team:

1. ESTJ’s are unlikely to experiment with new ways of doing things, but they are open to a new idea that is proven to work better.

ESTJ’s love creating order out of chaos. Once in order, they will follow whatever routines are necessary to enforce that order.

This often leads to them doing things just ONE way.

This can get boring to those who have a personality type that values variety or experimentation.

What’s worse is that a team that is not taking risks will stop growing. So ESTJ’s need to have their one way appropriately challenged with a proven new method.

Once the new method is proven, the ESTJ will see great value in you and your thought leadership.

Those of us who like to speculate on ways that something could be done better would do well to prove it to ourselves first, before presenting it to an ESTJ boss.

Another option is to announce ahead of time that you want to brainstorm a possibility with your ESTJ boss. Most ESTJ’s want to take action on ideas; they don’t relish “just talking about ideas for the sake of talking."

2. Since ESTJs do things by the book, you have to be careful when you challenge the book, because that can be viewed as a direct challenge to their authority.

So for me, the key phrase in point one that will help us with point two is “appropriately challenged." ESTJ team leaders want to be respected. They will defend their team hard against those who may want to harm the team through a cutback or some other threat. Since they are loyal to their team, they get rankled when they perceive that someone on their team is disrespecting or questioning their authority.

Challenging the rules or established routines that have saved the team from chaos in former days is often perceived by an ESTJ leader as a personal core challenge.

If you catch your ESTJ boss on a day when they are especially stressed, don’t be surprised if you are hit with an outburst of emotions.

Before you challenge the established way of doing something, make sure you’ve proven that it works, or at least ask to brainstorm a new solution.

Then make sure to ask the boss for time to discuss.

Be direct yet tactful with them. If you’re brainstorming, say something like, “I think I see a way to make XYZ even better. Would you be open to discuss it?”

If you have actually proven the solution, then it could be, “Jack and I may have found a way to make XYZ even better. We have run some experiments that show promise. Would you like to hear about it?”

Even though S’s on Myers Briggs love details, if your boss is a VP (or above) at a large company, don’t be surprised if they can fill in the details once they hear your bullet points. So let them know what the bullet points are and that you have details behind them.

3. ESTJ’s will micromanage or be overbearing, especially if they believe you are not working smart or, even worse, have a bad work ethic.

If you want to kill your chances of being promoted with your ESTJ boss, just let them see you have a bad work ethic and they will find a way to silo you. ESTJ's are hard workers. They respect and value a team that works hard as well.

If you are the type of person that does your best work as the deadline gets closer (See P is for Perceiver), then let your boss know about that. Specifically request that the project be broken down into smaller pieces, with hard deadlines for each of those pieces. Then let your boss know that you will get the highest inspiration about “an hour” before the deadline is due.

Let them see the magic you can do in that last hour so that they understand that you don’t necessarily have a bad work ethic the rest of the time.

ESTJ’s are incredible managers. They will fight for you and the team and stand their ground even through some tough resistance. Play to their strengths and you will see the dynamic between the two of you grow stronger.

MBTI Bite: Three Tips for Working With Judgers (J’s on Myers-Briggs)

mbti-bite_-three-tips-for-working-with-judgers-js-on-myers-briggsAccording to Myers-Briggs, Judgers (J’s) are decisive, closure-loving, organizers who love to plan and love to be on time.  They tend to be more judgmental than their P (Perceiver) counterparts, but not always, and it is not the defining trait of those who have the J preference. J’s are typically the people who like to make checklists.  In fact, you can tell that someone really is a J if they do something that is not on their checklist, and then put that task on their list just for the satisfaction of checking another thing off the list.

Judgers love to make order out of chaos.  They typically are not quick to adapt or show a lot of flexibility.  When they find a routine they like, they stick to it.  Yes, they will eventually add some variety to it, but for the most part, the variety is just a tweak here and there.

Want another way to spot a judger?  Walk into their office.  If it is organized, they are probably a judger. Bonus tip: If things in the room are arranged symmetrically, yeah, you guessed it--they are a judger.

Judgers are rule-followers.  Not always, but usually.  They also tend to be comfortable with authority.

They find it hard to play when there is work to do.  They don’t mix work and play.  Work comes first, then we can relax enough to play.

As deadlines get closer and the work is not done, they are usually the ones getting nervous (This is why P’s can drive them nuts.)

They also feel much more comfortable once a decision is made than while there are still a lot of options as to how to make the decision.

You get the picture....probably some co-workers have already come to mind.  If you are in corporate America, about 60% of your co-workers are J’s.  The higher you go up in most companies, the higher that percentage goes up.

Even though I am a J, I must say we really need to increase the diversity of personality types in corporate America so we can cover our blind spots better.  But that’s another subject.

When working with J, keep in mind a few things that will help promote excellence across your team:

1. J’s value being methodical.

J’s plan their work and then work their plan.  They do so to avoid unnecessary stress.  If you have a task that needs to be done by a J, share that task with them as soon as you can.  They will develop, at the very least, a skeleton plan of what has to be done, and when.  Stronger J’s will develop a detailed plan.

Give them the chance to map it out.  It will serve you in the long run.

If there are members of the team who are not methodical or who wait until the last minute to get things done, a J will feel frustrated and anxious.

J’s develop the plans to limit the outside influences that can raise the stress level.  If someone tends to do work at the last minute, J’s often fear that something will come up that will lead them (and the rest of the team) to miss the deadline.

2. Be prepared... When in doubt, err by being over-prepared.

J’s value those who are prepared.  J’s cheered when Greg McKeown, in his book Essentialism, extolled the value of early and radical preparation.  Since J’s usually prepare well for their meetings and want to reach conclusion as fast as possible, those who do not prepare--and waste the team’s time due to their lack of preparation--are often frowned upon.

It is important for J’s to learn that their counterparts, P’s or Perceivers, often rely on the moment to put lots of things together at once.  If the P is also an N, then that is even more so. NP’s can see patterns and put things together fast, once the moment it is needed becomes clear.

For J’s, their desire to be methodical often blocks their ability to see things in the moment, unless they have a lot of experience or have prepared really well.

3. Avoid last minute changes.

Since J’s have spent time preparing and working out a plan, a last-minute change can  make them feel frustrated.  It means they don’t have time to prepare as they’d like.  Since they don’t usually possess strong “go-with-the-flow” skills, they will also feel anxious.  Strong J’s do not like to wing it unless they are extremely well versed in the subject.

If there needs to be a last minute change, then it is usually important that you explain why the change is better than what they’ve spent time preparing for.

It is also valuable to have some NP’s on the team who can map out what needs to happen in the moment, then the J’s can follow through with their strengths.

How To Participate In A Meeting Effectively

How to participate in a meeting effectively.About a month ago I wrote about how to lead a meeting effectively. Now it is time to look at some principles that will help us to participate in a meeting effectively. As the leader of your team, it is imperative that you help your team make the most of the meetings they participate in.  

The common perception of meetings is that they are drudgery.  The reality is, however, that meetings can be a time when the magic happens.  But magic won’t happen if the wrong people are in the meeting, or if not everyone is fully engaged, giving everything they have for the time at hand.  

And think about how expensive each meeting is.  If you add up the hourly rate of those participating in the meeting, you will want to make sure that there is magic for those dollars.

If everyone participates effectively, you will see the following:

  • Overall engagement of team members goes up.
  • Team members fight for each other.
  • Meeting time is used most beneficially.
  • The members are taking steps towards becoming a high-performing team.

The good news is that any team member can be trained to participate in a meeting effectively.

Use the following principles as a guide. Teach them to:

1. Be Prepared.

Encourage your team to read the agenda as soon as it comes out.  Help them to remember that the earlier the agenda arrives, the more pre-work they need to complete.

If they don’t understand an agenda item, encourage them to discuss the meaning of that item with the presenter or someone else who understands that section.

Ask them to determine where they will be counted on to give the best input.  If they don’t see it in the agenda, this is a great time to ask the presenter where it is. The last thing your team members need is to be sitting in a meeting where they don’t need to be.

Also encourage them to have questions for each of the agenda items.  If they have pertinent questions, they will focus better during the meeting because they want to receive the answers.

Make sure they know what the desired outcome of the meeting is so they can focus on that and fully orient themselves to it.

2. Be early to the meeting.

As stated earlier, meetings are an expensive process.  As such, it is important that they start on time and end on time.  I am a big believer in running 50min meetings instead of hour-long meetings.  The shorter time brings focus, and if your team members have back-to-back meetings, it gives them a chance to get to the next meeting early, which helps the presenter feel respected and valued.

3. Listen to understand, not necessarily to reply.

Encourage your team to listen to understand the presenter’s perspective.  They will be of tremendous value to the presenter if they show that they see the presenter’s perspective before they reply or ask questions.

Listening to understand also increases engagement.

4. Contribute Meaningfully.

Share with your team the fact that if they are asked to be in a meeting, it is because their contribution is valued.

As such, they should be making a contribution in each meeting they are a part of.  

As you know from my last post on leading effective meetings, I am not big on having informational meetings.  I believe meetings need to be about decisions.  So find a way to ask a question, make a comment, lend an insight, or be sincerely supportive in a way that helps make effective decisions.  

Also encourage your team not to forget to keep the goal of the meeting in mind when they contribute. Derailing a meeting by introducing side issues has a ripple effect that will be costly.  

Finally, encourage the extroverts on your team to resist their natural inclinations to interrupt (see point 3 above).

5. Choose Their Timing.

If you want each team member’s ingenuity, encourage them to speak before you do. Like it or not, they may be waiting to hear what you or someone higher up the chain of authority has to say about a presentation. But it you let them know that you value their perspective, it can make a positive difference in the decisions that come from meetings, even if not everyone’s perspective is used in this particular meeting.  

They do need to choose their timing, so ask them to be considerate. If one of their peers is more of an expert in the area, they need to defer to that member.  It will help them to grow to listen to what the expert has to say.

6. Fight for What is Essential.

Encourage them to be careful when they correct someone.  Others in the room may feel like the person doing the correcting does not have that person’s back, which can ultimately lead to others pulling away from them.

If what needs to be corrected is essential, then encourage team members to correct it in a way that shows they value the presenter.  One way to do this would be to ask a question instead of flatly stating that someone is wrong.  So instead of saying, “We don’t have time to complete this project by your deadline,” ask “What needs to happen for us to meet this project deadline? And then they can follow up with, “How much time do you believe each of those parts will take?”

7. Not Dominate. 

The name of the game in meetings is to get the magic going.  Magic comes best when multiple people are contributing towards a decision that needs to be made.  Therefore, encourage your team not to dominate the discussion.  Instead, they should make a point, then see if others add things that they had thought of with respect to that point.  If not, then the person can come back and add what they had thought of initially.  The more people that are engaged and contributing, the more likely magic will happen.

8. Speak up if there are any future topics that you want discussed.

Since you’ve encouraged your team to stay focused on the desired outcome, there may be other topics that need to be discussed.  Encourage them to speak up and get those topics on the calendar.

9. Read the minutes as soon as they are published.

If minutes were taken during the meeting, encourage the team to read them as soon as possible, while their memories are still fresh, and submit any significant differences.  That way the record can be amended before other people read the minutes with the error in them.

10. Complete the work assigned to them as soon as possible after the meeting.

It is really impressive when someone bangs out their assigned work quickly after meetings.  Encourage your team to block off time after the meeting to do just that.  If the work can’t be fully completed in the allotted time, then even an outline detailing how the work will be completed and when meaningful segments will be completed, would do a lot to assure the team that the member has it under control.

The more your team is trained to participate in a meeting, the more you and your team will realize true value from them.

MBTI Bite: 3 Tips for Working With Intuitives (N's on Myers-Briggs)

MBI TYPE_(1)You know us iNtuitives.... We are your big picture, forward-looking, imaginative members of the work team.  When a detail-oriented person (S on Myers-Briggs) is going through the facts of a situation, the N is disinterested and unimpressed. We will be among the first to pick up our phones to check for texts and emails. No, we don’t have ADD.  It is just that as we iNtuitives hear the facts, we search for the meaning behind them rather than focus on the facts themselves.  Then, when as little as 30% or so of the facts are out, we will see a pattern and “lock and load” on it.  

Intuitives are often described as theorists or dreamers.  We live in the future.  We love innovation and are drawn towards shiny new things (well, maybe we do have ADD.... just kidding).  

We also like fuzzy facts and guessing the meaning behind those fuzzy facts.  

You can spot us by the metaphors we use (see “lock and load” above).

Since iNtuitives make up only 27% of the population (vs. 73% for their opposite Sensor types), it would be easy to underutilize the gifts that iNtuitives bring to a meeting or project.

Here are three tips that can help you work more effectively with iNtuitives:

1. Ask them what possibilities or alternatives they see for resolving a problem.

In many meetings, alternatives are not discussed.  Those who have the bigger titles or are the most credible in the room tend to state their opinion, and the rest of the team agrees.

If you know you have a couple of iNtuitives in the meeting, why not ask them what possibilities and alternatives they might see before the big cheese in the room gives his opinion? This will broaden the discussion and help the team come to better decisions.

2. Realize that their instincts are reliable.

INtuitives get a hunch about things, and they are usually more right than not.  They may not be perfect, but their gut instinct should be taken seriously.  

Since iNtuitives live in the future, they will often describe future events as if they are happening in the present.  Don’t be thrown off by this.  They can just “see” it happening a certain way, and this gift can provide valuable insight for decision making.

This future sight” also means that iNtuitives can often spot a trend before the data emerges to support it.  

3. If you need to give a lot of details in a meeting....

        3a. Tie in the facts you are relating with what the iNtuitives are passionate about. 

In past meetings, you may have sensed that your iNtuitives start to get restless if the presentation is heavy with facts and details.  You need to let them know how these facts relate to something they are passionate about.  This will increase their staying power.

        3b. Ask them to spot any patterns they see.

Another way to keep them engaged is to ask them to jot down what patterns they see amongst all the facts.  If they can write them down as you (or the presenter) are talking, that will keep them interested and engaged.  

        3c. Ask them to spot any possibilities or future trends.

This is similar to 3b above.  If they are alert for possibilities or future trends among the facts they are hearing, it will be easier for them to pay attention.  Once again, ask them to write down their observations for discussion later.

Although iNtuitives make up only 27% of the population, we have gifts that can help Sensors shine.  The idea is to give iNtuitives space to do something different from what is typically done.  Let them discuss the trends, possibilities, alternative solutions, and future-ramifications of a situation. Then, if you are a Sensor, add these insights to your data to see if you come up with a better solution.

12 Steps to Lead Effective Meetings

12 steps to lead effective meetings Meetings are inevitable.  They are important to get the team members aligned and leverage their talents.  

But do there have to be so many?  Some business leaders look at their calendar and realize that most of their week is spent in meetings.  There is nothing worse than going to a meeting and wondering why you are there or thinking that your time could have been better spent elsewhere.  

As the lead for your team, it is important that you train those who report to you on how to run effective meetings.  

Like it or not, an unacknowledged recommendation for promotion is the ability to lead meetings effectively.  Those who run meetings well are viewed as credible, capable and respectable.  Those who don’t are typically viewed as incapable, uncaring, disorganized, or incompetent.  

Here are some on how to lead meetings well:

  • Structure the meeting.

Everyone needs to get on the same page. It is important that participants know why they are attending the meeting and how to focus their contributions.  A simple structure that is effective for getting the team aligned includes:

      • What is the purpose of the meeting?
      • What are the objectives and goals?
      • What are we going to walk away from the meeting with?
  • Send out Request for Input.

Once you have the structure, send it out to the participants at least one day ahead and ask for any agenda items that are relevant, given the structure.  Let them know that they have until X day and time to get those agenda items in, so you can evaluate which ones to go with and send out the agenda to the entire team.

This Request for Input will help the participants to start thinking about the meeting.  It will clue them in on how to prepare.

It will help you to gain insights on what is brewing in each individual’s mind and in their various departments.  

  • Determine the agenda, time allotments and attendees.

Few agenda items should be focused on the desired action that will be taken. (Don’t use meeting time to review or share information.  That should happen in the pre-read.)

Make sure that the agenda flows according to your priority.  Don’t try to please everyone.  It is not going to happen.  Go with the best that you received for the greater good of the company and team.  (Show each participant that they are valuable even if others are given more time or accolades.)

For each item:

  • Determine start and stop time.
  • State the goal for that agenda item.
  • List who is the Presenter/Owner.

Make sure the Presenter/Owner is clear on what they are presenting.

Be sure to get their goals and objectives for their section so that you can send it out in the official agenda.

Leave time in each section for open discussion.

  • Prep the meeting locale.

If possible, change up the meeting locale just to give the team different experiences.  

(For shorter meetings, try doing stand-up meetings where all participants are standing.)

Make sure the room is equipped with what you need (whiteboard, markers, whiteboard eraser, projectors, screens).

On your calendar, set an appointment for yourself before the meeting to make sure that the room is set up as desired.

  • Disseminate pre-meeting prep.

Determine what pre-reads are absolutely necessary to make decisions.  This can include any supporting documents such as reports, surveys, etc.  If helpful, highlight the key points to make it easier for participants to scan those documents, in case they haven’t had time to do a thorough pre-read.

Also, have in mind which participants would be best for key roles, such as:

      • The Note taker- They are responsible for:
        • Action items, noting who is responsible and by when it will be accomplished.
        • Key decisions.
        • Issues that came up.
        • What needs to be discussed in the future.
        • Preparing all of the above in a template.
        • (Note: They are not to take notes on the discussion itself, only the decisions.)
      • The Time Tracker- They:
        • Have permission to interrupt, with countdowns of when that topic is to be completed.
        • If the leader says that more time is necessary, the time tracker needs to know how many more minutes is worth giving to that section.
      • The Option Generator:
        • This person is responsible for ensuring that at least three options for resolving a decision are generated (even if quickly dismissed).
  • Set up rules for meeting success.

As the facilitator of the meeting, it’s your call if a tangent is useful or not.  Keep in mind that tangents that generate ideas, or suggest solutions are typically valuable, but tangents that involve complaining, blame-shifting, minimizing responsibility, or rationalizing a mistake, typically are not.

Let the team know that you are going to risk hurting feelings for the sake of the team, and in the future there should be fewer negative tangents.

Let the team know that if one member starts to discuss a topic that is not germane to the goals of this meeting, you will ask the note taker to write that topic down for a future meeting.

Encourage everyone to speak, because even “dumb things can spark ideas in someone else’s mind, which the team would not have heard otherwise.

Also, let them know that in the interests of respecting everyone’s time, and to encourage each person to grow in their ability to contribute meaningfully, you will be ending the meeting on time (see below for exception).

  • Once starting the meeting:
    • Thank everyone for participating in the meeting.
    • Share what is going to happen in the meeting.
    • Share the desired outcomes.
  • Facilitate keeping the structure while still allowing for flexibility:
    • Know what stage you are in:
      • When it is time to brainstorm, let others know and make sure to stress that there is to be no judgment during this phase.
      • When it is time to evaluate options, let the others know that brainstorming has ended.
      • When it is time to make decisions, let them know that the evaluation of options has ended.

Spell out key action items framed in SMART format, decisions made, steps to follow-up, and future issues to consider so that the Note Taker has them

Use humor effectively to make meetings more fun

Make sure to add a flexible portion to the meeting towards the end.  It is important to give some open-ended time.

Don’t be afraid to chuck a part of the agenda if it is clear that the flow of the meeting is going in a different direction.

  • Radical idea- Always end the meeting on time.

Some participants can get really detailed.  Sometimes the details are important, but in order to help them and the others to be sharper and more focused, end the meeting on time, regardless of where you are.

At first, this may frustrate some people, but you as the agenda setter will learn how much time a meeting actually needs, and the participants will learn to be sharper and more succinct when they need to be.

If you let them know at the beginning of the meeting, that will help them as they go through the meeting.

The exception: if it looks like something major is about to happen, then just ask for 10mins to complete it, but the idea is to get the team used to working within a specific time frame, and no longer.

  • Close the meeting with action steps.

Summarize what was accomplished.

Ask the Note Taker to read the action items:

  • Make sure it is clear
  • Frame as much as possible in a SMART format
  • This creates team accountability

State that notes will be disseminated within 24 hours.

Ask for progress emails to be sent at critical intervals.

  • Do not hold meetings to discuss progress; that is expensive.
  • Only request follow up meetings if there are more decisions that need to be made.
  • Send out thank you’s with the meeting minutes within 24 hours of the meeting
  • Thank the participants for their contribution and time.
  • Clearly list action items, who is responsible for them, and the deadlines.
  • If not clear from the action items list, state what other things were decided.
  • Do not share what was discussed.
  • Refine, refine, refine.

Leave time after the meeting to ask yourself:

      • What were the highlights of the meeting?
      • What should I keep doing?
      • If I could wave a magic wand, what would I do differently?
      • What should I start doing?

Following a template like the one above will simplify facilitation and will give your team a routine to follow that everyone can get in to.  Be sure to refine the template as you go.

How To Help Your Team Reach Their Potential

potential A business leader who was running a very successful organization spoke to me about one of her direct reports. “He has to learn to adapt to those who report to him, not the other way around,” she said.  

I started thinking of how true that is.  For leaders to succeed, they need to draw out the best in those that follow them.  Since their followers have different personality types, a one-size-fits-all approach will leave some on the team less engaged.

What if the leader really understood those who follow him? What if he learned how his team was wired?  Then, the leader could tap into the strengths of his team and, as a byproduct, benefit from their ingenuity, engagement, and support.

So, how do you become a flexible leader?

  • Understand how each member of the team is wired.

There are objective and subjective ways to understand how each team member is wired.  Objective assessments such as Myers-Briggs, Birkman, and DiSC can give you many clues.  When the team members digest the results of the assessment, be sure to ask them what parts really fit and what parts did not fit as well.  

Make note of those.

Subjectively, you can observe when they come alive more.  You can also be alert to what others on the team say they do better than average.  Ask them about their dreams and goals, even if they are not work-related You will gain lots of insight into what makes them tick.  

  • Understand what their strengths are.

Very often with the objective assessments, the strengths are pegged in the results report.  

However, dig in deeper with them.  Ask them under what circumstances they come alive, and what it is about those times that causes them to feel more alive.  

You can also ask them and those on their team what they do better than average.  

Just go for the top three strengths.

  • Provide them with opportunities where their strengths shine.

Once you know their strengths, think about how you can encourage those strengths to be displayed more.  It might be that someone on the team does the majority of the presenting to clients.  However, it could also be that after you brainstorm with them, you discover how to leverage their strengths across their role.  

For example, I love getting to the heart of things and then developing actionable plans around those things.  As I do this with clients, or talk about my services to potential clients, I am more in my groove. 

When I try to get practical without getting to the essence first, I am not as strong in what I do.  I greatly admire people who are quick with the “right” steps, but that is not me.  I need a little more time so we can get to the essence of the matter, then plans seem to flow much more easily.

Take one of your direct reports.  What is their top strength and how can they leverage it more?

  • Encourage them to find ways to contain their weaknesses.

Time can be greatly wasted when someone focuses on overcoming their weaknesses instead of strengthening their strengths.  I am not saying that weaknesses should not be worked on, but I am saying that their time might be better spent on learning to contain those weaknesses.  

For example, I can be impulsive.  I can tell you a bunch of now-humorous stories from my past to illustrate how my impulsiveness did not gain me the results I desired.  Today, even though I run my own company, I don’t let major decisions be made without a “committee” of different personality types giving feedback on that decision.  Just recently we made it a policy that I will discuss major decisions with the team and solicit their input.  In addition, I will solicit help from those whom I believe would have good insights into the decision.

This has done wonders for my business life.

  • Enjoy the fact that they will do things in a style that is different from yours.

Very often when we see one of our direct reports doing something in a different style, we get a sense of foreboding that “it is not going to go well."  This fuels a sense of insecurity which, in turn, may prompt us to try to make them do things in the style we would do them in.  

If this is our response, we are missing out on the ingenuity of those who are different from us.  The other option is to learn from them.  Perhaps we may grow even more by adapting some of what they do to our style.

Before the sense of foreboding takes over, turn on your curiosity and ask yourself, “What if their style can work really well for them?” 

If you are still feeling insecure, then ask more questions before making any corrections.  See if they have answers for some of the fears you may have.

Adapting your style to your team will help you to reach and pull out the potential that is inside of them.  

In appreciation, those who follow you will increase their engagement and will want to support you even more.

MBTI Bite: Three Tips For Working With Extroverts (E’s in Myers-Briggs)

three tips for working with extroverts We extroverts vary greatly.  We can be loud, high energy, interrupt like crazy, and when we speak, we can start in one direction and, by the end of the paragraph, be talking in almost the opposite direction.

While many of the traits we possess are viewed as positives for a work environment, we need to understand that our introverted counterparts may, at times, find us overwhelming.

If you are an introvert, here are three tips that can help you work better with extroverts:

1. Let them verbally process.

I wish I could be as succinct as some of my introverted friends.  The reality is that as an extrovert, I process while speaking.  It is as I hear the words come out of my mouth that I can evaluate, and even change my mind on the fly.  On the other hand, most introverts mean what they say.

When working with an extrovert, pay more attention to their conclusion than to what they were saying initially. The conclusion is where they’ve landed.

You can help them to process verbally by--every once in awhile--repeating or paraphrasing what you heard them say.  This often helps them to get clear.

Just remember that you will get your best ideas from your extroverts if you encourage the verbal processing, and give them space to discuss information and ideas before committing to a plan.

As implied, extroverts excel in group work.  They need interaction with others.  Provide more of that for them, and they will shine.

2. Give non-verbal cues.

Extroverts do respond to non-verbal cues, so be aware of your body language when interacting with an extrovert.  For example, you can encourage an extrovert just by leaning in, using positive tones of voice, or smiling more.

3. Give public praise.

Studies show that brains of extroverts are wired differently than introverts.  We require more to get stimulated, and we look for more external motivational and reward cues than introverts do.

On the whole, save the criticism for one-on-one times, as negative feedback can often deflate extroverts.  But if you praise them for what they do right, you will see them come alive, increase productivity and be more successful.  This is especially true if the praise is given in front of co-workers.

Ten Actionable Steps To Facilitating Great Skip-Level Meetings Part 2

Untitled design(8) In Part 1 of Ten Actionable Steps to Facilitating Great Skip-Level Meetings, we discussed how despite many attempts Bob, a business owner, could not get three of his eight teams to have higher engagement.  He knew he was missing the front-line’s perceptions of what was dragging down their engagement.   

In Part 1, we discussed the first four Actionable Steps.  They were:

  • As the leader, sit down with your manager and get the manager’s buy-in for a Skip-Level Meeting.
  • If you haven’t communicated much two levels down, start doing so months before the Skip-Level Meeting is solicited.
  • You and manager send a joint email to the manager’s team.
  • Create a safe environment.

Below are six other actionable steps Bob took to facilitate great Skip-Level Meetings:

  • Ask open-ended questions and do not judge or correct the answers. Just empathize and take in the responses.

This is a time when you want to turn on your curiosity and eliminate all judgment.  

As best as possible, ask questions from a positive vantage point. Some examples include:

  • What do you like most about being on the team?
  • What tools or resources have you found most helpful?  Why?
  • If you could wave a magic wand, what is one thing you would do to make the team even better?
  • Tell me about a time when your manager was most helpful to you.
  • If you were in your manager’s shoes:
    • What would you be focusing on?
    • What would you be doing more of?
    • What would you be doing less of?
  • What questions haven’t I asked that I should have asked?
  • What can I answer for you?
  • Utilize strategic storytelling.

When you sense one of the responses has a story behind it, ask for the story behind it.   Tell them what themes you hear in their story.

Find an opening to share a story that cements a key message or belief you want them to walk away with.  Ask them what they got from your story.  

  • Ask clarifying questions as you go.

If you are unclear about something they are sharing, ask questions until you are clear.  Among other things, asking clarifying questions shows that you value what they have to say and want to take it all in.

  • Thank them for their time verbally and in writing.

Thank them for spending the time with you and share what you especially found helpful.  Assure them that you heard them and will take what they had to say seriously.  Let them know that you will be weighing what everyone shares with you, and that you will be discussing their concerns, in order of importance, as you coach their manager. Ask them to be patient as you implement.

Then the next day or so, send them a thank-you email. Let them know that if they have anything else to share, they should feel free to email or call you.

  • Develop a strategy with the manager and execute.

Once you have interviewed everyone, look for themes and create a safe environment with the manager.  Share that you are looking to make things even better, and that you want their help in creating strategies to do so.

Discuss the themes you discovered with the manager.  

Gain the manager’s feedback on those themes.

Develop strategies to strengthen what could be strengthened and to meet the opportunities that were presented.

  • Follow-up.

Decide with the manager how you want to follow up with the group.  You could send the group a summary of the key themes. You could also share what you and the manager will start to work on, and solicit the group’s encouragement and possible help.

Skip-Level Meetings can be an empowering, motivating, and informative way to increase engagement and move the business to new heights.

Ten Actionable Steps To Facilitating Great Skip-Level Meetings Part 1

10 steFour years ago, a client of mine--let’s call him Bob--received the engagement survey results of the eight teams that directly report to him.  Three teams were at 100% engagement, two teams were at 85% engagement and three other teams had dismal scores, between 30%-40% engagement. Bob tried working with the direct reports of the three lowest teams, to build engagement across their team.  When he realized that the leaders wanted out of their roles, he found better positions for them.

Next, he hired three really talented and hungry managers to take the place of those he had re-positioned.  They worked hard to figure out what to do to increase engagement, and they implemented a strategy.

After about a year, the three new managers received the result of the latest engagement survey.

Guess what happened?

There was NO change in the engagement scores across all 8 teams.

Needless to say, Bob was really concerned about the bottom three, though he was still pleased with the top five.  What could the bottom three be missing?

In an attempt to create an environment in which his direct reports could safely share what was happening, Bob hired me to talk to one of the newer hires, Eva.  Eva shared that her team was being asked to handle far too many calls that were not a part of their original mandate.  “Somehow all of these support calls get dumped on us,” she explained.  “We can’t possibly handle these calls and still meet our goals.  It’s like everyone on the team has two full time jobs.”

I could see that while Eva, the direct report, is still engaged and hungry, those under her are struggling.  So how does my client help those two levels below, while still empowering Eva and the other two managers?

Here are the steps Bob used.  I hope they work for you as well as they worked for him.

  • As the leader, sit down with your manager and get the manager’s buy-in for a Skip-Level Meeting.

It would be easy for the manager to assume that the focus of the Skip-Level Meeting will be to hear all the complaints about her and build a case for her removal.  But a Skip-Level Meeting is NOT about that.

A Skip-Level Meeting is about hearing the perspectives of those closest to the front-lines so that you, as the leader, can best coach the manager.

Make sure that your direct report is comfortable with this meeting and can enthusiastically support it.

  • If you haven’t communicated much with people two levels down, start doing this months before the Skip-Level Meeting is solicited.

In today’s there-isn’t-enough-time-to-do-everything-at-my-job environment, it is not hard to see why a leader may not have much of a relationship with those two levels below them.  Before having a Skip-Level Meeting, walk around, start conversations, create an air of safety, learn about what matters to those employees, whether it is work-related or not, and make sure that the team views you favorably.  This is a critical step.  It will delay the Skip-Level Meeting for weeks, but it is very important.

  • You and the manager send a joint email to the manager’s team.

Co-create a positive and encouraging email detailing why you want to have the Skip-Level Meeting.

Be sure to tell the team what is truly going well, and how you want to make things even better.  Let them know what you are looking to understand.  I would send the questions you are going to ask ahead of time.  See under 5) in Part 2.

In this email, stress that you want to make the meeting as safe a place as possible in order to learn what needs to be learned.  Your aim is to make things run more smoothly so you can better coach the manager for the benefit of everyone, and therefore you will keep everything they say in the strictest of confidence.

No one on the team will know anything that anyone else shared.  Instead, you are going to integrate all the responses from all the meetings, and pull out themes to coach.  Stress that it is important that you know the details so that you can best coach the manager.

  • Create a safe environment

Make sure that the space where the Skip-Level Meeting will take place is free of distractions.  You want to be fully present with the person to whom you are speaking.

Once in the Skip-Level Meeting, reassure the employee that you will not convey anything they share with you to the manager, or to anyone else on the team.  You want them to “let it rip.”  You are far more interested in reaching solutions than in assigning blame for anything that is off.

Stress that you don’t want this meeting to be focused only on the negative. You also want to celebrate what is going well, and find ways to strengthen that.

Recognize something that they do really well, and tell how it impresses you.
